Working with Gluten: A Baker's Guide to Structure
Understanding gluten is the difference between a dense brick and a loaf that holds its shape. Think of it less as an ingredient and more as a scaffold you are building from the inside out.

Knowing when to stop
Gently stretch a small piece of dough between your fingers. If it holds until you can see light through the center without snapping, your gluten network is fully developed.
The method.
Hydration
Mix the flour and water until no dry patches remain. Let this sit for 20 minutes; the flour absorbs the water on its own, jumpstarting the gluten bonds before you ever touch it.
Mechanical Development
Use the heel of your hand to push the dough away from you, fold it back, and rotate. Repeat this motion until the surface of the dough looks like a smooth, taut skin rather than a wrinkled rag.
Resting
Once developed, stop. Allowing the dough to rest relaxes the gluten strands, making them stretchable enough to expand under the pressure of rising gases during baking.
When it doesn't go to plan.
Cold water slows down gluten development; warm water speeds it up.
High-protein flours like bread flour require more kneading than lower-protein pastry flours.
If the dough keeps snapping back like a rubber band, it is telling you it needs more time to rest.

The gluten network becomes too rigid and tight. It will lose its ability to stretch, resulting in a bread that cannot expand in the oven, leading to a tight, crumbly interior.
